Complexity Adaptation Framework (CAF) explains why a situation becomes difficult for an individual, team, or organization. Complexity is not defined by size alone. A situation becomes complex when the information being handled exceeds the current capability of the agent handling it.
At its core, CAF argues that complexity is relative. The same dataset, process, market, or decision environment may be manageable for one agent and overwhelming for another.
The figure illustrates this concept using data analytics. The same dataset may be routine for a Data Engineer using distributed computing, challenging for a Data Analyst working with relational databases, and effectively impossible for a non-technical user relying on spreadsheets. The data itself has not changed—only the capabilities of the agent have. As complexity grows, organizations must adapt by improving technology, developing new capabilities, or accepting performance trade-offs.
